Commercial Discovery

Find the one workflow worth fixing first.

A two-week, fixed-fee review of where your commercial team is losing time, margin and decision quality. You finish with the evidence, delivery route and indicative total investment needed to make a decision.

Who it is for

When the pressure is clear, but the right intervention is not.

Commercial Discovery is for commercial, origination, bid and procurement leaders working on complex, high-value opportunities.

It is particularly useful when:

  • deadlines are squeezing the decisions that protect margin;
  • teams are repeatedly chasing, checking and reconciling information;
  • AI is being discussed, but there is no agreement on where it would create real value;
  • the problem feels too broad to scope responsibly;
  • you want to understand exactly what you would be buying before committing to a larger engagement.
The scope

Follow the work, not the software.

We examine the commercial workflow from early opportunity through bidding, award and commitment. The purpose is to find where time, margin and good judgement are being lost.

That often means finding where slow decisions and unclear ownership constrain the work, or where teams lose the commercial memory needed to move from opportunity to commitment.

The review combines repeatable diagnostic, roadmap and investment-case methods with evidence from your team and your work. It includes:

  • structured conversations with the people who work in the process, typically four to six;
  • a review of the workflow, responsibilities, information sources and approval points;
  • a current-state evidence base showing where work slows, uncertainty builds or decisions lose their context;
  • identification of the single workflow most worth redesigning first;
  • an initial view of where agents could help and where people must retain judgement and authority;
  • an indicative investment case and delivery route that leadership can evaluate.
The output

A decision your organisation can act on.

You receive a standalone decision pack. It gives leadership a decision-grade view of the likely total investment before committing to detailed design. The figures are indicative, with the assumptions, confidence range and principal cost sensitivities made explicit.

You can use the pack to secure internal approval, take the work forward with your own team or move into System Design with a defined scope.

01

Current-state evidence

A clear view of where time, capacity, margin and decision quality are being lost.

02

Recommended first workflow

The single workflow worth redesigning first, why it matters and the outcome it should improve.

03

Investment strategy

A phased investment envelope covering design, build, pilot, adoption and ongoing operation, with the expected benefits, assumptions, risks and cost sensitivities.

04

Recommended route forward

A comparison of the credible delivery routes, the recommended sequence of investment decisions and a fixed-fee scope for System Design if you want to continue.

Four workstreams

Focused, bounded and useful.

01 / Establish the baseline

See the work as it happens.

Use evidence from your team and current workflow to identify where performance is being lost.

02 / Select the first workflow

Focus the investment.

Choose the workflow with the strongest combination of commercial value, feasibility and readiness.

03 / Shape the investment strategy

Understand the likely total investment.

Estimate the phased cost from design through operation and make the assumptions and sensitivities visible.

04 / Recommend the route

Know what to approve next.

Compare the credible delivery routes and set out the recommended sequence of investment decisions.

Why Discovery

Start with one real commercial problem.

A broad ambition such as “use AI across the business” is difficult to buy, govern and deliver well. Commercial Discovery narrows that ambition to one workflow, one useful outcome and one clear decision about what should happen next.

Know what to fix before deciding what to build.

Tell me where the pressure is building. We can determine whether Commercial Discovery is the right first step.
