Why this diagnostic

Do not start with a list of AI tasks.

A bid is not a document-production exercise. It is a sequence of commercial, technical and delivery decisions, made under time pressure and with imperfect information.

The useful question is not simply where AI could save time. It is where a bounded agent contribution could improve the quality or timing of a decision while a named person remains accountable.

Look for the conditions that make a test credible.

There is no single maturity score. The pattern across these six areas matters more than the total. Mark each statement Visible, Partial or Unclear, then use the prompt to challenge the workflow.

Business outcome

  1. The workflow begins with a named business or bid decision, not a general ambition to use AI or save time.
  2. The accountable people agree what a useful output must contain and what would make it unsafe or misleading.

  1. The required tender, customer, commercial, technical and organisational sources are identified, current and available.

  1. The agent contribution is bounded and specific: retrieving, comparing, checking, structuring or routing work.

Read the pattern

Readiness is not a total score.

Your strongest first use case sits where three conditions intersect. A gap in one of them is not failure. It tells you what to resolve before you spend more.

    The work recurs and matters. It creates a meaningful commercial, risk, capacity or quality consequence.
  2. 02
    The context can be trusted and evaluated. The right evidence is available and a knowledgeable person can judge the output.
  3. 03
    The test can be controlled. Historical, synthetic or otherwise safe material allows you to learn before live delivery depends on it.
Choose the first workflow

Make the use case testable.

Turn the opportunity into one sentence before discussing tools or platforms.

Complete these six fields with the people who own the work, the evidence and the decision. Keep the first test deliberately narrow.

Who needs what decision?

Name the user, the task or decision, the current friction and its practical consequence.

02 · Agent boundary

What may the agent do?

State the preparation or coordination work it may perform, and what it must not do.

03 · Trusted context

What may it use?

List the authorised sources, owners, access conditions and rules for stale or conflicting information.

04 · Human gate

Who remains accountable?

Name the person who reviews the evidence, resolves exceptions and decides whether the work advances.

05 · Evaluation

How will you detect failure?

Set the baseline, checks, tolerances, known failure modes and escalation route.

06 · Test and decision

What will 30 days prove?

Choose controlled material, reviewers and measures, then define the decision to stop, refine or expand.
